The Agency Service Model

This engagement is a repeatable, revenue-generating service — not a one-time deliverable.

Everything in this guide was designed to run once, live, in front of a client — which means everything in this guide is also a sellable service. This module lays out the packages: five build directly on the reports and workflow already covered in this guide, and a sixth — the largest opportunity — is where the assessment actually leads.

Service Packages

PackageWhat It IsBuilt From
Baseline assessmentA one-time engagement that runs The Live Session against a client's brand and delivers the resulting baseline as a deliverableCitation Monitor, Agent-Readiness, Site-Wide Sweep, AI Footprint, URL Analysis, plus Q&A Analysis and AI Referral Analytics for Existing Customer track clients
Monthly citation and keyword re-testingA recurring engagement built entirely on re-running the same saved Citation List and Keyword List every month and reporting the deltaCitation Monitor, Keyword Visibility, GEO Trend Comparison
Content gap roadmap and writing briefsTurning Q&A Analysis's Poorly Answered Themes and FAQ Recommendations, plus URL Analysis's content gap findings, into actual writing briefs for a content teamQ&A Analysis, URL Analysis
Technical readiness checklistA recurring or one-time engagement focused entirely on the Optimization Playbook's Category 3 — llms.txt, sitemap freshness, Markdown availability, page speedAgent-Readiness Audit, Site-Wide Sweep
Quarterly executive reportingA leadership-facing rollup combining GEO Trend Comparison's period-over-period narrative with the Consolidated Action Plan's ranked to-do listGEO Trend Comparison, Consolidated Action Plan
Implementation & Optimization ProgramActually doing the work the other five packages only find and prioritize — see belowAll of the above, as the input backlog

Sequencing note: the baseline assessment is the natural first engagement with any new client — it's the same live session from this guide, run 1:1 against the client's brand. The other packages are what follow once the baseline reveals real, specific gaps worth paying to close.

The Implementation & Optimization Program

This is the largest service opportunity in the model, and it's the one the first five packages exist to feed — not a bolt-on. A baseline assessment or a monthly re-test tells a client what's wrong. It doesn't fix anything. The agencies that turn this into a real recurring relationship are the ones that get hired to do the fixing, not just report on it:

  • Content creation and page optimization — the answer-first rewrites, entity-specific language, and page structure fixes the Optimization Playbook's Categories 1–2 identify
  • FAQ, comparison, and use-case content — built directly from Q&A Analysis's Poorly Answered Themes and Citation Monitor's competitor-won queries
  • Schema and technical implementation — FAQPage, Organization, and product schema; the llms.txt and crawler-directive fixes from Category 3
  • Brand and third-party presence improvements — closing the Wikipedia, review-platform, and directory gaps Category 4 surfaces
  • AI search and digital assistant deployment — for Prospect-track clients, this is literally what moves them onto the Existing Customer track (see Delivery Tracks' graduation path) and unlocks the rest of the measurement model
  • Ongoing answer and content optimization — the iterative work that keeps IDK rate falling and Format Delta improving between re-tests
  • Monthly measurement and quarterly strategy reviews — folding the other five packages into one retained relationship instead of selling them separately

Pitch it as the natural next question, not a separate sales conversation: once a client has a prioritized, owned, dated action list from The 30-Day Roadmap, the obvious next question is "who's actually doing this work?" If the answer isn't already the client's own team, it should be you.

The Business Model, Stated Plainly

Say this explicitly to an agency team learning this model: the baseline assessment is a loss-leader that sells everything after it — the recurring re-testing and reporting packages keep the relationship measured, and the Implementation & Optimization Program is where the real revenue lives. A one-time baseline assessment proves the brand has real, fixable gaps. Re-testing proves whether they got fixed. Implementation is what actually fixes them — and it's the highest-value, most defensible service in the model, because it's the one a client can't easily do without you. Without a scheduled re-test built into the sales conversation from the start, there's no natural path from "interesting one-time report" to "ongoing retainer" — and without pitching implementation, there's no path from "ongoing retainer" to the largest line item you could be billing.
