The Low-Friction Go-to-Market Playbook
You can prove GEO value to a prospect before they've installed a single line of code on their site. That's the entire point of this playbook.
Most GEO tools ask for a commitment before they'll show a result: install a script, connect a chatbot, sign up for a trial. This playbook inverts that. You show the prospect their own gap first, using nothing but their public website and their competitors' public content, and let the finding do the selling. The ask for anything to go on their site, the Beacon comes after they've already seen the problem, not before.
The Pitch, in One Loop
Everything in this playbook builds toward the same idea: AI Visibility is a loop, not a one-time audit.
Assess → Prioritize → Improve → Measure → Repeat
- Content quality: identify gaps and measure improvements to your pages
- Q&A analysis: evaluate how well your content answers the questions your customers actually ask
- Agent readiness: assess how accessible and usable your website is for AI agents
- Keyword visibility and citation monitoring: track whether your brand and content appear in AI answers, alongside competitors
- Referral analytics: see when that visibility translates into real website visits and engagement
Each of those is a real report in the AI Visibility Suite, and none of them are useful in isolation. The value is in connecting what you improve to what happens next, which is exactly what turns a one-time PDF into a recurring engagement.
Two Moments, Not One Ask
The reason this motion is low-friction is that it's built around two separate moments, not one big pitch:
- The Assessment: everything you need to show a prospect their gap comes from public content, no chatbot, no search replacement, no website installation required. You ingest their public site, expand keywords into the real questions buyers ask, identify content gaps, and show exactly where named competitors are winning citations that this prospect isn't.
- The Beacon: once the prospect has seen their own numbers, adding the Beacon to their site to start measuring real AI referral traffic is a small, natural next step, not a cold ask. They're not agreeing to a chatbot or a redesign; they're agreeing to start measuring something they already believe matters, because you just showed them it does.
That sequencing is the whole strategy. Don't ask for the Beacon on the first call. Earn it with a finding.
Step 0: Create the Sub-Organization
Before running anything, create a sub-organization scoped to this prospect (or client). This keeps their data, reports, and eventual Beacon activity fully isolated from your own agency account and from every other client you run this playbook for.
- From your partner account, go to Organizations.
- Click Create, enter the prospect's Name and Domain, and save.
- Click Use on the new sub-organization to switch context into it. Everything from here forward (ingestion, reports, billing) happens inside that context until you switch back.

The Fast Path: Prospect Snapshot
Before committing to the full sequence below, Prospect Snapshot (under AI Discoverability GEO/AEO, the last item in that section) is the quickest way to answer one question: is this prospect even worth a deeper assessment? It's a partner-only, on-demand report built specifically for this moment, with its own configuration dialog and a history list of every snapshot you've generated, so you can run one for a prospect in a first call and decide whether to invest in the full sequence.
Use it as a triage step, not a replacement for the full assessment. A strong Prospect Snapshot is your cue to move into the 11-step sequence below for the real depth you'll present in the actual pitch meeting; a weak one might mean this prospect isn't a fit yet, or needs a different angle than GEO.
The Full Assessment Sequence
This is the detailed version of what Prospect Snapshot summarizes, run manually so you control the depth and can speak to every finding directly. Start the sub-organization ingestion first, since it's the one step that runs asynchronously in the background; everything else can happen while it finishes.

None of these 11 steps require a bot that's actually live and deployed on the prospect's site. Keyword Visibility (Step 6) queries the ai12z agent created during website ingestion (Step 1) directly, and in doing so generates its own Q&A conversation data, exactly what Q&A Insights (Step 7) reviews and Q&A Analysis (Step 8) clusters into theme groups and content gaps. Run them in order, 6 then 7 then 8, and a prospect who has never touched ai12z still gets full cluster analysis and content-gap findings.
What that cold prospect doesn't have yet is real visitor demand: Steps 6 through 8 are working from AI-expanded keyword questions, an informed guess at what buyers ask, not the actual questions real visitors have typed into a live bot. Say that explicitly in the pitch: "this is what your content gap looks like against the questions buyers are likely asking; here's what we can show you once we're measuring the real questions your own visitors ask." That's your bridge into asking for the Beacon (and, if the client wants it, a live bot).
If you're instead running this for an existing ai12z customer who already has a live bot and real conversation history, run the full 11 steps in the same order. Steps 7 and 8 will draw on that real visitor data, on top of or instead of Step 6's AI-generated questions, rather than assumed demand alone.
Presenting the Findings
By the time you reach Consolidated Action Plan, you have a single, deduplicated, ranked list pulled from every report you ran, exactly what a prospect needs to see to understand both the size of the gap and the size of the opportunity. Lead with the two things that land hardest in a first meeting:
- A specific competitor win they're losing. Citation Monitor's Share of Voice table names exactly which competitor is being cited instead of them, on exactly which query. That's concrete in a way "your GEO score is low" never is.
- A specific content gap tied to demand. Q&A Analysis's theme clusters show the exact questions being asked with no good answer, clustered from whatever Q&A data exists: real visitor conversations for an existing customer with a live bot, or the questions Keyword Visibility just generated by querying the agent for a cold prospect. Either way you're showing real cluster analysis, just be upfront about whether the underlying questions are real visitor demand or assumed-but-AI-generated demand.
Then make the ask: "everything you've just seen came from your public site. What we can't see yet is what happens after someone actually lands on your page from ChatGPT or Google, how many of them, from where, and whether that traffic goes anywhere. That's one small tag on your site, it doesn't change anything visitors see, and it's what turns this from a one-time snapshot into something we can actually track improving."
The Beacon: The One Thing You Ask Them to Install
The Beacon is a lightweight, standalone tracking control, not the full ai12z-bot or search widget, that captures referral analytics without changing anything a visitor sees on the page. It's the smallest possible ask in this entire playbook, which is exactly why it belongs at the end of the pitch, not the start.
What it captures, per visit:
- The referring domain, so you know exactly where a visitor came from
- Whether that referrer is a traditional search engine (Google, Bing, and others) or a generative AI answer engine (ChatGPT, Claude, Gemini, and others), classified automatically, not guessed from a UTM tag someone forgot to add
This is what feeds AI Referral Analytics: without the Beacon (or a full bot/search control already on the page), there's no referral traffic data for that dashboard to show. Once it's live, sessions, engagement, top landing pages, and the search-vs-answer-engine split start populating immediately, no other change to the site required.

Once They Say Yes: The Ongoing Loop
Installing the Beacon doesn't end the engagement, it's what makes the recurring part of the engagement possible. Once it's live:
- AI Referral Analytics starts showing real sessions, which pages are landing traffic, and whether that traffic is converting.
- Once a bot is live and collecting real conversations, Q&A Insights and Q&A Analysis (Steps 7 and 8) start reflecting what real visitors actually ask instead of Keyword Visibility's assumed demand, closing the loop between "what AI cites you for" and "what your own customers want to know."
